Advanced Analytics Suite: Know Exactly What’s Working.
Copy this prompt into our Custom Tree Service Growth Advisor GPT to dive deeper into this topic:
In a Rush? Here’s the Gist
Why it matters: Once you’re past $1M, guessing at “what’s working” is dangerous. You need numbers that tell you which levers to pull - not vibes.
The Fix: Build a simple analytics suite: one executive dashboard, a clear KPI set, proper attribution (calls, forms, postcards, LSAs), and a clean connection into your CRM and P&L so you can see profit and payback by channel.
At scale, the bottleneck is rarely “more leads.” It’s clarity. You’re spending real money on Google Ads, LSAs, postcards, SEO, and crews - but if you can’t see which inputs are producing the best profit, you’re flying blind.
Step 1: Decide What You Actually Want to See
Your analytics suite should answer a small handful of executive questions in under 60 seconds:
- Lead flow: How many leads did we get this week and from which channels?
- Revenue & profit: How much closed revenue and profit did those leads turn into?
- Efficiency: What is our Cost Per Lead, Cost Per Booked Job, and LTV:CAC by channel?
- Capacity: Are crews booked out responsibly or are we over/under-sold?
Everything in your analytics suite should exist to answer those questions - not to impress anyone with vanity charts.
Step 2: Build One Executive Dashboard (Not 20)
Most owners get buried in reports. Instead, build one clean dashboard (Looker Studio, Databox, Klipfolio, etc.) with sections like:
- Top row KPIs: Total Leads, Total Booked Jobs, Total Revenue, Total Ad Spend, Blended ROAS.
- Channel tiles: Google Ads, LSAs, SEO, Direct Mail, Referrals – each with Leads, Jobs, Revenue, CPL, and LTV:CAC.
- Trend lines: 90‑day trend for Leads and Revenue so you can see if the flywheel is speeding up or slowing down.
If a metric doesn’t drive a decision (raise/lower spend, hire/fire, adjust pricing), it probably doesn’t belong here.
Step 3: Wire Up Full-Funnel Attribution
You need to know where every good job came from. That requires connecting a few dots:
- Call tracking: Use tools like CallRail with dynamic numbers on your site. Tag every call with source, campaign, and keyword. See our call tracking implementation guide.
- Form tracking: Capture UTM parameters and referrers in your quote forms so you know if a lead came from SEO, LSAs, postcards, or Facebook.
- CRM integration: Push all those source tags into your CRM (Jobber, Arborgold, ServiceTitan, etc.) so booked jobs inherit the same tracking.
- Offline conversion sync: Feed closed revenue back into Google Ads with offline conversion tracking so the algorithm hunts for more high‑value jobs.
Step 4: Make LTV:CAC and ROI Real Numbers
As you wire data together, you can finally answer questions like:
- “When I spend $1 on LSAs, how many dollars come back within 90 days?”
- “What is the lifetime value of a customer from postcards vs. Google Ads vs. referrals?”
- “Which campaigns produce high‑ticket removals vs. low‑margin trimming?”
Once those numbers are stable, you can confidently say, “We’re going to add $5k/month to LSAs and $3k/month to postcards in these zip codes,” instead of guessing.
Step 5: Connect Marketing Data Back to Finance
Your analytics suite shouldn’t live in a silo. Pair this article with your P&L segmentation work and your CFO/controller’s reports so that:
- You see profitability by service line, not just revenue.
- You can spot “loser” campaigns and services that drive top‑line but kill margin.
- Estimators get guardrails based on real data (e.g., target gross margin by crew and service type).
The goal is simple: one story from marketing dashboards, CRM reports, and P&L - not three disconnected realities.
Who Owns This in a Tree Service?
In a $1M+ operation, somebody has to own the numbers. That might be:
- A fractional CFO/controller who partners with your marketing vendor.
- An internal operations manager who is spreadsheet‑savvy and owns data hygiene.
- Your external growth partner (like TSMC) if you want this baked into your analytics stack and revenue operations.
What doesn’t work is “no one owns it.” If everyone assumes someone else is watching the numbers, no one is.
